Switching 3PLs: the conversations to have first

A warehouse move involves two operating teams and your own. Clear conversations can make the transfer easier to coordinate and the remaining questions easier to see.

Before you talk to a provider

  • Ask the outgoing provider for the inventory records, open orders, packaging stock, and proposed release process relevant to your move.
  • Share the product range, order patterns, packaging rules, and difficult exceptions your team already knows.
  • Create a shared milestone list with a contact for every handoff.

Get the current picture in writing

Ask the outgoing provider for the inventory records, open orders, packaging stock, and proposed release process relevant to your move. Review your agreement with the appropriate adviser before relying on notice or payment assumptions. Keep the operational conversation concrete: what needs to be counted, what will be shipped, who can approve a release, and which questions are still unanswered?

Give the incoming team a real brief

Share the product range, order patterns, packaging rules, and difficult exceptions your team already knows. Include the parts of the current setup that work well. A move should preserve useful practices as well as fix problems. Ask the new account team to explain how it will translate your instructions into warehouse work and how you will approve that interpretation.

Name one owner for the handover

Create a shared milestone list with a contact for every handoff. For example, a stock count is not complete merely because someone exported a file: agree who reviews differences and accepts the result. Set a regular update rhythm while inventory is in transit or being received. Keep customer-facing promises aligned with confirmed stock availability rather than the most optimistic date on the plan.

Close the loop after launch

Review the first orders together, including at least one cancellation, return, or other exception where practical. Check that the support route works as expected and that invoice questions reach the right person. Keep the outgoing relationship open until agreed operational tasks are closed. Record what the new team needs to change and schedule a follow-up, rather than treating the first successful shipment as the end of onboarding.
